Why Your Project Planning Fails Before It Starts (And What Wargaming With AI Does About It)

Most project post-mortems in professional services firms identify the same culprits: scope that shifted, a key person who was unavailable at the wrong moment, a client who changed their mind in week three. The problems were predictable. Nobody predicted them.

The Real Cost of Linear Planning

Professional services firms plan projects the same way they have for decades. A senior manager maps out the tasks, estimates the hours, assigns the people, and builds a timeline that assumes everything goes roughly to plan. It rarely does.

The problem is not effort or intelligence. It is the method itself. Linear project planning treats the future as a single path. It accounts for one version of events, the one where the client responds on time, the document review takes the estimated hours, and the third party delivers what they promised. When any of those assumptions breaks, the plan does not adapt. It just becomes wrong.

For a 20-person law firm managing several concurrent matters, or an accounting firm running tax engagements across 80 clients through a compressed season, that gap between plan and reality is where margin disappears. Write-offs, overtime, client complaints, and staff burnout are largely downstream consequences of planning that could not see around corners.

What Has Changed

For most of the history of project management, stress-testing a plan required either expensive specialist expertise (a dedicated risk manager, a project management consultant) or significant time investment from a senior person who could think through the scenarios. Neither option was realistic for a 30-person firm billing by the hour.

AI has changed the economics of scenario modelling. A capable language model can now simulate the downstream consequences of a given decision or event at speed and at near-zero marginal cost. What used to require a workshop or a consultant can now happen inside a working session, before a project even kicks off.

The specific shift is this: AI can hold a project brief in mind, identify the pressure points, and then play out multiple versions of what happens when those pressure points fail. Not one version. Many versions, from different angles, with different variables.

What Wargaming a Project Actually Looks Like

Take an operations manager at a mid-sized commercial law firm preparing for a complex transaction matter: a company acquisition with a tight completion date, three external parties, a client team that has never done this before, and a senior associate who is already stretched across two other files.

Traditional planning produces a task list and a timeline. Wargaming, with AI as the thinking partner, produces something different.

The manager feeds the AI a structured brief: the matter type, the key milestones, the dependencies, the people involved, and the known constraints. Then the prompt shifts from planning to stress-testing. "What are the three most likely failure points in this plan? For each one, simulate what happens next if that failure occurs at the worst possible moment."

The AI does not guess randomly. It reasons through the dependencies: if the client's internal approvals are delayed, what does that do to the settlement timeline? If the associate drops off the file in week two, which tasks have no redundancy? If the third-party solicitor is slow on document turnaround, where does the bottleneck concentrate?

Each of those simulated failures generates a thread of consequences. And from those threads, the manager can see where the plan is genuinely fragile versus where it has natural slack. That is information you cannot get from a Gantt chart.

The session then moves to a second phase: counteractions. For each failure scenario, the AI works through the available responses. What could the firm do in the first 24 hours? What client communication is needed? What task can be deprioritised to free up capacity? The output is not a perfect contingency plan. It is a set of pre-thought responses that mean the team is not starting from scratch when something goes wrong.

What This Means for Competitive Position

Firms that do this kind of planning will not eliminate project failures. They will reduce the number of failures that come as a surprise, and they will respond to the ones that do occur faster and more coherently. Over time, that compounds.

Clients notice when a firm handles disruption well. They also notice when a firm handles it poorly. In professional services, the relationship is often retained or lost not at the moment things go wrong, but at the moment the firm communicates about it and manages the recovery. Pre-thought responses make that communication faster and calmer.

There is also an internal effect. When teams have worked through scenarios in advance, they make better decisions under pressure because they have already done some of the thinking. Less firefighting. Less wasted senior time on problems that could have been anticipated.

Most firms will keep planning linearly because it is familiar, it is fast in the short term, and nobody gets blamed for not predicting the unpredictable. That logic is understandable and it is wrong.

The tools to stress-test project plans now cost almost nothing and take an hour, not a day. Firms that use them will consistently outperform firms that do not, not because they are smarter, but because they are doing a step of thinking that their competitors are skipping.

Wargaming a project before it starts is not a sophisticated risk management exercise reserved for large firms with dedicated operations teams. It is a practical planning habit that any professional services firm can build into its standard workflow today.
